Flexible Packaging Cost: A Complete Pricing Guide for Brands

Two suppliers can quote the same 8 oz coffee pouch and land 40% apart. Neither one is necessarily wrong. Flexible packaging cost is built from a handful of independent variables, and a quote is really a snapshot of the choices someone made on your behalf — film structure, print method, run length, converting features, tooling and freight. Once you can see those line items, comparing quotes stops being guesswork.

How a pouch is priced

Nearly every flexible packaging quote resolves to the same equation: material consumed, plus press and converting time, plus any one-time setup, divided across the quantity you order.

That is why unit price falls as quantity rises. Setup — plate or cylinder production on analog presses, die tooling, press make-ready, color approval — happens once whether you buy 2,000 pouches or 200,000. It is also why a small change in pouch dimensions can move price more than you expect: film is bought and consumed by area, so adding half an inch to the height of a pouch you run every month is a permanent cost increase.

When you receive a quote, ask for it broken into per-unit price, one-time tooling, and freight. Suppliers who fold tooling into the unit price make their first order look competitive and their reorder look expensive, or the reverse.

Film structure is usually the biggest lever

The laminate you choose sets the floor on price and the ceiling on shelf life. A simple two-layer PET/PE structure is inexpensive and works well for products with modest barrier needs, like pasta, pet treats or bath products. Add a metallized layer (PET/VMPET/PE) and you gain a much better oxygen and light barrier for coffee, snacks and supplements at a moderate cost increase. Foil laminations sit at the top for barrier and price, and are usually reserved for products where oxygen or aroma loss ends the shelf life early.

Gauge matters too. Heavier films cost more per square inch but survive filling lines, distribution and freezer handling. Under-specifying gauge to shave a fraction of a cent per unit is one of the more expensive mistakes in this category, because leakers and burst seals cost far more than film.

Recyclable mono-material PE structures and PCR-content films are worth pricing alongside conventional laminates rather than treating as an afterthought. They generally cost more today and behave differently on heat-seal equipment, so build a trial into the plan rather than switching a high-volume SKU on the first run.

Print method: digital versus rotogravure

Print method is where cost curves diverge most sharply.

Digital printing carries no plate or cylinder charge. You pay for ink coverage and press time, so the per-unit price is relatively flat regardless of how many SKUs you run. For brands with several flavors, seasonal versions or frequent label revisions, that flatness is the whole point — ten designs cost roughly what one design costs, spread across the same total quantity. Rotogravure requires an engraved cylinder per color. That tooling is a real, substantial one-time cost, and it only makes sense when a single design runs long enough to amortize it. Past a certain volume — commonly somewhere in the high tens of thousands of units per SKU, depending on size and colors — the per-unit price on gravure drops below digital and keeps falling.

The practical rule: multi-SKU, changing artwork, or uncertain forecasts favor digital. One locked-in design at steady high volume favors gravure. If you are between the two, price both and compare total spend for a year of expected demand, not the unit price on a single order.

Quantity, MOQs and the cost of overbuying

Low minimums exist to protect cash flow and reduce risk, not just to be convenient. Ordering 25,000 pouches of a design you may revise in four months converts working capital into obsolete inventory. Ordering 2,500 costs more per unit and often less in total.

A useful exercise before committing: estimate how many months of cover the quantity represents at your current sell-through. Anything beyond roughly six to nine months of cover on a young SKU deserves a second look, especially if the artwork, claims or net weight are still moving. Features, finishes and converting

Everything added after printing has a cost, and some are far cheaper than they appear:

Zippers, spouts, valves and laser scoring each add material and converting steps. A degassing valve on coffee is not optional if you bag fresh-roasted product, so budget it in from the start rather than discovering it after quoting.

Finish choices — matte lamination, soft-touch, spot gloss, holographic layers — are the levers that make a pouch feel premium. Matte and soft-touch typically add modest cost per unit and change perceived value more than almost any other decision at that price.

Shape matters as well. Standard stand-up pouches with a K-seal or doypack bottom use stock tooling. Custom die shapes require their own die, and that is a one-time charge to plan for.

Roll stock versus finished pouches

If you fill on a vertical or horizontal form-fill-seal machine, roll stock is almost always cheaper per unit than pre-made pouches, because the pouch is formed and sealed on your line rather than converted at ours. The tradeoff is equipment: registration marks, web width, film stiffness and seal window all have to match your machine.

Pre-made pouches cost more per unit but require no capital equipment and suit hand-filling or co-packers. Many brands start with pre-made pouches, then move a high-volume SKU to roll stock once the format is proven and volume justifies the filling line.

The costs that show up later

Freight is real money on flexible packaging because pouches are light but bulky. Ask whether freight is included, and where it ships from.

Artwork and prepress time can quietly add days and dollars if files arrive without bleed, without correct dielines, or in RGB. Sending print-ready files with Pantone references specified is the simplest cost control available to a brand.

Reprints caused by color drift are the expensive failure mode. Ask how color is managed between runs and whether you receive a physical proof before the press runs.

Reading two quotes side by side

Line them up on the same seven variables: exact film structure and gauge, pouch dimensions and format, print method, quantity and MOQ, features (zipper, valve, notch, spout), tooling charges, and freight terms. If a quote is materially cheaper, one of those seven is different — usually gauge, barrier layer or freight.

Ask what happens on reorder, too. A supplier with no plate costs and a short lead time gives you a lower total cost of ownership than a slightly cheaper unit price attached to a six-week reorder cycle and an obligation to buy 20,000 at a time.
